What was breaking

• Hiring ran at 80–120 joiners a month across 11 cities, with most joiners fully remote.
• Kits were assembled in-office and couriered manually, so joiners in smaller cities waited two to three weeks.
• Apparel sizes were guessed centrally, leaving unusable stock and re-orders every quarter.

What we changed

1. 01Moved kit stock into our fulfilment hub and set an auto-replenishment threshold based on the hiring plan.
2. 02Added address and apparel size to the offer-acceptance form so dispatch could be triggered on acceptance.
3. 03Standardised one kit composition — bottle, notebook, tee, charging pad, printed welcome note — with engraving on the bottle only.
4. 04Gave HR business partners a request screen with per-joiner caps, and the talent lead read-only visibility on every dispatch.
